How Does an ATS Work? The Pipeline Behind Applicant Tracking

An applicant tracking system takes a raw application and turns it into a structured record that moves through defined stages. Here is what happens at each step, written for the hiring manager who has to live with the result.

An ATS captures each application, parses the resume into structured fields, and places the candidate at the first stage of a pipeline. From there it automates reminders and scheduling, records feedback, and optionally ranks candidates so a human reads a shortlist.

What happens when a candidate applies?

The moment someone submits an application, the ATS creates a candidate record. It captures the resume, any answers to screening questions, and the source, whether that was your careers page, a job board, or a referral link. That record is now the single home for everything about this person and this role. Every note, email, interview and decision that follows attaches to it, which is the whole reason the system exists: one place, not ten.

For the hiring manager, the practical effect is that you stop receiving forwarded resumes. Instead you open the role and see every applicant in a list, each already sitting at a stage. Nothing arrives in your inbox that is not also in the system, so nothing gets lost when you are on holiday or busy shipping.

How does an ATS parse a resume?

Parsing is the step that turns a PDF into data. The ATS reads the resume and extracts fields: name, contact details, work history, titles, dates, skills and education. Those fields become searchable and filterable, so instead of opening forty attachments to find who has worked with a particular tool, you filter the list in seconds.

Parsing is useful but not magic. Unusual layouts, heavy design and image-based resumes can confuse any parser, which is why a good ATS always keeps the original file one click away and lets you correct a field by hand. Treat the parsed data as a fast index into the pool, not as the final word on a candidate.

How do pipeline stages move a candidate forward?

The pipeline is the backbone of an ATS. It is an ordered set of stages a candidate passes through, typically something like applied, screening, interview, final and offer. Each candidate sits at exactly one stage, and each stage has an owner responsible for the next action. Advancing a candidate is a deliberate move that the system records with a timestamp, so the history of who moved whom and when is automatic rather than remembered.

This structure is what makes hiring legible. At a glance you can see how many people are at each stage, which candidates have waited too long, and where the pipeline is thin. Because stages are named and owned, the common failure of a strong candidate stalling because nobody knew it was their turn simply stops happening. What does an ATS automate?

Automation is where the time savings come from. The repetitive coordination that used to sit on a coordinator moves into rules the system runs on its own:

  • Reminders when a candidate has waited too long at a stage, sent to the stage owner by name.
  • Self-serve scheduling, where the candidate picks from published availability and reschedules through the same link.
  • Acknowledgement and status emails triggered by a stage change, so candidates are never left silent.
  • Interview kit delivery, so every interviewer gets the questions and scorecard before the call.

The point of automation here is not to remove the human from hiring. It is to remove the human from the parts of hiring that are pure coordination, so the judgement calls get more attention and the busywork gets none.

How does an ATS score or rank candidates?

Many modern systems add ranking. When a role attracts hundreds of applicants, reading every one in order is a poor use of time, so the ATS scores candidates against the requirements and surfaces a shortlist for a human to read first. Older systems did this with crude keyword matching. Newer ones, ours included, use models that weigh experience and skills against the role.

The risk with ranking is the black box: a score with no explanation is impossible to trust or audit. The right approach is to make the reasoning visible, so a hiring manager can see why a candidate was ranked where they were and overrule it. What data does an ATS give hiring managers?

Because every stage change is timestamped and every application carries its source, an ATS produces reporting almost for free. The reports that matter to a hiring manager are time in each stage, which shows where the pipeline is slow, conversion between stages, which shows where you lose people, and source of hire, which shows which channels are worth the spend.

That data is the difference between an opinion and a fix. When someone says hiring feels slow, the pipeline report tells you whether the delay is in screening, scheduling or approval, and you can act on the specific stage instead of guessing. Questions this raises

Does an ATS reject candidates automatically?

A well-run one does not. Ranking and filtering reorder your reading so a human sees the strongest applicants first, but advancing or rejecting a candidate should stay a person's decision. Fully automated rejection risks discarding good people and creating a poor candidate experience.

How does an ATS handle resumes it cannot read?

Parsing can struggle with heavy design or image-based resumes. A good ATS keeps the original file available and lets you correct any field by hand, so a parsing miss never loses the candidate.

Can I change the stages in an ATS pipeline?

In a configurable system, yes. You define the stages to match how your team hires rather than accepting a vendor default. Fixed pipelines are a common source of frustration, so the ability to shape stages is worth checking before you commit.
